What to Do With Discontinued Skincare Inventory
A rebrand, a reformulation or a retailer delisting leaves you with product that is still perfectly sellable and nowhere to sell it. Here are the options, ranked.
Why this happens more than brands admit
Every skincare brand eventually retires a SKU, changes packaging, or loses a retail door. The product left over is usually fine: sealed, in date, and identical to what sold last month. The problem is that your primary channels can't take it without confusing customers or undercutting your new line.
Option 1: Sell it through your own channels at a discount
Works for small quantities. Beyond that it trains customers to wait for sales, annoys your retail partners, and ties up marketing time. Most brands can clear a few hundred units this way, not a few thousand.
Option 2: Donate it
Good for goodwill and a modest write-off, and the right choice for product with under three months of dating. Recovery value is close to zero and you still pay the freight.
Option 3: Destroy it
The default for brands worried about diversion. It is also the most expensive option: you pay for disposal, recover nothing, and increasingly have to answer for it on sustainability grounds.
Option 4: Sell it to a recovery buyer
A buyer purchases the lot outright, picks it up, and places it in channels outside your primary distribution, typically international markets and B2B wholesale accounts. You recover real money, clear the warehouse in one pickup, and the product gets used instead of landfilled. The trade-off is that you give up control of the final resale, which is why you should choose a buyer who will honor channel and region exclusions and put them in writing.
What to prepare before you ask for an offer
A spreadsheet with SKU, quantity, expiry, condition and location. A note on which retailers or regions must be excluded. And a decision on whether old packaging needs to be relabeled or can go as-is (as-is is faster and recovers more).
The rule of thumb
If the product has more than six months of dating and you have more than a pallet of it, it is worth getting an offer before you write it off. Sending a list costs you ten minutes.
